Transition: StudyBuddy pilot proven → CXsmart rebuild starts Owner: Leadership + Delivery Runs: once, when the StudyBuddy pilot completes the full loop
Purpose
The explicit go/no-go before the RAPID pattern is applied to a bigger product. StudyBuddy was built to define the process; this gate stops the pattern scaling on enthusiasm and anecdote rather than on the evidence the pilot charter demanded — and stops a bigger squad inheriting toolkit gaps the pilot already found.
Entry criteria
The gate may be run only once these are true:
- StudyBuddy shipped through the full loop — all seven phases, including at least one complete Flow-state ⇄ Production turn on the live product.
- Operating-model retro held (template) with squad, shared specialists and SMEs present.
- Pilot evidence pack assembled — charter measures populated from the metrics platform, friction log summarised.
Exit criteria
The transition is approved only when all of these pass:
- Pilot-charter evidence thresholds met — the before/after delta against the DORA baseline meets the targets Leadership signed in the charter.
- Named toolkit gaps closed — every friction-log entry dispositioned; gaps flagged "must fix before scale-up" are closed, the rest have named owners and dates.
- Squad shape confirmed — the CXsmart squad shape (UK + India) agreed against the retro's keep/change findings, and a squad charter drafted.
- Retro actions dispositioned — every keep/change decision recorded, with decision records raised where the retro requires them.
Evidence required
- The signed pilot charter with all measures populated (metrics platform links, not screenshots).
- The friction log and its disposition summary.
- The completed operating-model retro, including the before/after story.
- The draft CXsmart squad charter.

Sign-off & waiver
